What an AI Automation Agency Actually Does, and What It Should Cost
Search for an AI automation agency and half the results are courses on how to start one. Here is what a real agency delivers for a service business, what it charges in Australia, and the red flags that tell you it is selling a tool, not a result.
Type "AI automation agency" into Google and you get two kinds of result. Some firms build working systems for businesses. Others sell courses on how to start an agency in a weekend. That is not a coincidence. The term got popular faster than the work behind it, and a lot of businesses have paid for the second kind while thinking they hired the first.
Here is what an AI automation agency actually does when it is doing the job properly, what it should cost in Australia and how to tell the difference before you sign.
What a real AI automation agency delivers
Strip the jargon away and the job has three parts. Find the leak, build the fix, keep it working.
- Diagnose. Find where the business loses money to manual work or slow response. For most service businesses that is the front of the sales process: enquiries that wait hours, follow-up that stops after one attempt, quotes written by hand, CRM data that nobody trusts. A good agency measures this before it recommends anything. If the first meeting ends with a proposal, it skipped this step.
- Build. Connect the systems you already use (phone, forms, CRM, calendar, email) and put AI agents in the gaps. An Instant Reply Agent that answers every enquiry in seconds. A Conversational AI Agent that qualifies and books. Workflows that write the proposal draft, update the CRM and chase the invoice. The build is the visible part, and it is the smallest part of the value.
- Run. Watch the numbers, fix what breaks, retrain the agents as the business changes, report what moved. Automation that nobody monitors decays. A missed API change or a new service you started offering last month is enough to make an agent give wrong answers to real customers.
The result you are buying is not "we automated your workflows". It is "more of your enquiries become booked calls, and your team spends its time on the ones that matter". If an agency cannot tell you which number it expects to move, it is selling activity.
What it is not
- Not a software subscription with a logo on it. Reselling a chatbot platform with your colours is a tool, not a system.
- Not a strategy deck. A 40-page AI roadmap that nobody builds is consulting theatre. Our AI consulting work exists to decide what to build, and it ends in a build.
- Not a one-off project. The agency that disappears after go-live has left you with a system that will drift. Ask who answers the phone in month four.
What it should cost in Australia
Prices vary because scope varies. The shape is the same among agencies that do the work properly: a setup fee for the build, then a monthly fee to run it. Here is what Njin charges. Use it as one clear price example.
| Engagement | Setup | Monthly | What you get |
|---|---|---|---|
| Instant Reply Agent | $900 | $400 | Every enquiry answered in seconds, text-first, qualification and booking |
| Conversational AI Agent | $3,200 | $1,200 | Voice and text, trained on your business, books into your calendar |
| AI-Powered SDR | $3,200 | $1,200 | Inbound and outbound sales development, live from launch |
| Full sales system | Scoped | Scoped | Multiple agents plus playbooks. Njin's full-system engagements run from $30,000 to $120,000 a year, based on scope |
Two things to watch in anyone else's pricing. Per-usage fees (per minute, per conversation) that make the busy month the expensive one. And "setup" that is really a licence fee with no diagnosis behind it. Our AI automation services page lists what each engagement includes.
Red flags
- They can build anything. An agency with no point of view on what to build first has not done it enough times.
- No client you can call. Ask for two references in a business like yours. Not testimonials, phone numbers.
- The demo is a chatbot on their own website. Anyone can do that. Ask to see an agent running inside a client's CRM.
- They will not talk about what happens when it fails. Every agent hands over sometimes. The plan for that moment is the plan.
- They are vague on data. Where your customers' details go, who can see them and how they are deleted are governed by the Australian Privacy Principles. Australia's AI ethics principles are a fair checklist for the rest.
Questions to ask on the first call
- Which number in my business do you expect to move, and by when?
- What will you measure before you recommend anything?
- Show me one system you built that is still running a year later.
- What is included in the monthly fee, and what is not?
- Who owns the agents, the prompts and the data if we part ways?

Common questions
What does an AI automation agency do?
It diagnoses where a business loses money to manual work or slow response, builds AI agents and workflows into the systems the business already uses and runs and improves them over time. The result is measured in business numbers such as enquiries converted to booked calls, not in workflows delivered.
How much does an AI automation agency charge in Australia?
Expect a setup fee for the build plus a monthly fee to run it. Njin's single-agent engagements run from $900 setup and $400 a month to $3,200 and $1,200 a month. Njin's full sales-system work runs from $30,000 to $120,000 a year, based on scope.
What is the difference between an AI automation agency and an AI consultant?
A consultant decides what to build and why. An agency builds and runs it. The useful version of either ends in a working system with a number attached; the risky version of either ends in a document or a tool nobody uses.
Are AI automation agencies worth it for a small business?
It can pay off when one saved job is worth more than the monthly fee, which is common for a service business with real enquiry volume. For a business with no sales process yet, a single agent such as instant reply is a better first step than a full engagement.
