AI Consulting vs AI Agency: Which One Do You Need?
AI consulting and AI agencies are not the same thing. One gives you strategy and build expertise. The other runs execution for you. Here's how to pick the right model.
AI consulting and AI agency services get used interchangeably, but they are different models that suit different situations. Knowing which one you need before you sign a contract saves you from paying for the wrong thing.
What an AI consultant does
An AI consultant works with you and your team to design, build and implement AI systems. The goal is to leave your business with working capability. You end the engagement able to run and extend what was built.
A consultant typically:
- Maps your business and identifies where AI will move revenue
- Designs the AI architecture and selects the right tools
- Builds the systems, often alongside your team
- Trains your people to operate the systems independently
The emphasis is on transfer of capability. At the end, you own it.

What an AI agency does
An AI agency manages AI execution on your behalf, usually on a retained or ongoing basis. Rather than building internal capability, they run the function for you.
An agency typically:
- Owns the tools, workflows and optimisation
- Delivers outputs (content, leads, campaigns) on your behalf
- Scales up or down based on your requirements
- Operates independently of your internal team
The emphasis is on ongoing delivery. You pay for outcomes, but the knowledge stays with the agency.
The key differences at a glance
| Factor | AI Consulting | AI Agency |
|---|---|---|
| Primary output | Working systems your team runs | Ongoing managed delivery |
| Knowledge transfer | Builds internal capability | Stays with the agency |
| Engagement structure | Scoped project with defined outcome | Retainer or ongoing contract |
| Team involvement | High, your team learns and owns | Low, agency handles it |
| Cost structure | Project-based | Monthly ongoing |
| Exit position | You can run without them | Dependent on the agency |
When consulting is the right choice
Choose consulting when:
- You want your team to own and operate AI internally
- You have a specific problem to solve and want it done once, well
- You want strategy and build in one engagement, not two vendors
- You are building AI capability as a competitive advantage
If building internal capability matters to you, explore our AI consulting services or read about the AI strategy framework we use with founders.
When an agency is the right choice
Choose an agency when:
- You have no internal team and do not plan to build one
- You need a specific output managed on an ongoing basis
- Speed of delivery matters more than ownership of capability
- The function is non-core and you prefer to outsource it entirely
Where Njin sits in this
Njin is a consulting business. We build the AI, train your team and hand over something that works. We do not run things for you on a long-term retainer because the goal is always that your business can operate independently.
That said, some of our AI consulting services include a period of ongoing support while your team gets up to speed. The difference is that the endpoint is always your independence, not our dependency.

Common questions
Can a business use both a consultant and an agency?
Yes. A common pattern is to use a consultant to design and build the system, then hand delivery of a specific function to an agency. The consultant builds the capability, the agency runs one part of it.
Is an AI agency the same as a marketing agency that uses AI?
No. A traditional marketing agency using AI tools is still a marketing agency. A specialist AI agency focuses on AI-native delivery and typically has deeper technical capability in AI systems and automation.
What if I want strategy but also want someone to run it?
Some consultancies offer both. The key is to get clear on the end state. Do you want your team running the systems in 12 months, or do you want an external partner running them indefinitely? That question determines which model you need.
Is consulting more expensive than an agency?
Project consulting often has a higher upfront cost but a lower total cost over time. Agency retainers can accumulate to significant annual spend without building any internal capability. See our AI consulting cost guide for a fuller comparison.
